The two-part case describes the efforts of Kalyani Steels Ltd (KSL), an Indian steel manufacturing company, to produce green steel products in one of their plants using the Electric Arc Furnace (EAF) technology, with an objective to meet the increasing demand for green steel in their export markets, as well as their dilemmas for capacity expansion. Case (A) narrates how R K Goyal, MD, KSL and his team of young executives brought about significant transformation in their Pune-based steel plant, Saarloha, which enabled them to introduce two Green Steel products, namely KALYANI FeRRESTATM and KALYANI FeRRESTATM PLUS. Both products met the Green Steel specifications by First Mover Coalition (FMC). However, they cost much higher than the traditional carbon steel-based products, as they use scrap steel, which is much more expensive than iron ore, and other low carbon materials and resources. Case (A) ends with the following dilemmas being faced by the management team of KSL. Firstly, as there were no enforcing mechanisms yet in place, very few customers-either in domestic or in international markets-were ready to pay a premium for Green Steel based products. While the Carbon Border Adjustment Mechanism (CBAM) was on the cards, it was not clear how much premium, if any, the European customers will be willing to pay once/if it comes into effect in 2026. In the meantime, while the Saarloha plant has developed the capability to produce Green Steel, without customers, making Green Steel will be a lossmaking proposition for KSL. Case (B) focuses on Kalyani group''s expansion plans of their steel production capacity to meet the growing demand in the country, and the management team''s dilemma about whether they should invest in the traditional carbon steel capacity or Green Steel capacity, as these two require very different technologies and investments.
